Or: How I accidentally spent months building the wrong thing because Microsoft’s licensing made my brain hurt
Let me tell you a story about the day I realized I’d been doing the equivalent of buying premium gas for a rental car I was already paying for.
My “Brilliant” Email Helper Tool (That Wasn’t So Brilliant)
A few months ago, I was drowning in email. You know the feeling: hundreds of messages, most requiring some variation of the same response. So, being the automation-loving tech person I am, I fired up Power Automate and built myself a beautiful AI-powered email helper.
It was GORGEOUS. It would read incoming emails, analyze the sentiment, draft contextual responses using AI Builder, categorize messages, and even suggest follow-ups. I spent weeks perfecting it. The flows were intricate. The logic was sound. I felt like a wizard.
Then I got the bill.
$500 per month for AI Builder credits.
I blinked at the invoice like it was written in ancient Sumerian. “How am I burning through AI credits this fast?” I wondered. So I did what any rational person would do: I started digging into Microsoft’s licensing documentation at 11 PM on a Tuesday night (as you do).
That’s when I discovered something that made me want to throw my keyboard out the window:
I already had everything I needed included in my $30/month Microsoft 365 Copilot license.
The Lightbulb Moment (More Like a Spotlight in the Face)
Turns out, Microsoft 365 Copilot isn’t just about making Word docs prettier or getting meeting summaries in Teams. As of November 2025, it includes:
- App Builder: Create actual business apps without coding
- Workflows agent: Automate tasks across Outlook, Teams, SharePoint, and Planner
- Copilot Studio Lite: Build custom AI agents directly inside M365 Copilot
- All the AI assistance in Word, Excel, PowerPoint, Teams, and Outlook
I could have built my email helper tool INSIDE my existing Copilot subscription. For $0 extra dollars. Zero. Zilch. Nada.
Instead, I’d been paying for AI Builder like some sort of licensing masochist.
So I did what any embarrassed tech professional would do: I rebuilt the whole thing in Zapier (which I was already paying for anyway) and swore never to speak of my Power Automate monstrosity again. [
Why Everyone Is Confused (And How Microsoft Doesn’t Make It Easy)
Here’s the thing: Microsoft’s AI licensing is like a Russian nesting doll made of increasingly expensive surprises.
Most companies have no idea what they’re actually paying for. They see “Copilot” and “AI Builder” and “Copilot Studio” and assume they’re all different things that need different licenses.
Plot twist: They kind of are, but also kind of aren’t.
Let me break down the three-headed monster:
1. Microsoft 365 Copilot ($30/user/month)
What everyone THINKS it does:
“Oh, it’s that thing that makes PowerPoint slides and summarizes Teams meetings.”
What it ACTUALLY includes (as of November 2025):
- AI assistance embedded in ALL your Microsoft 365 apps
- Copilot Chat (for both work and web searches)
- App Builder: Build actual business applications with AI
- Workflows agent: Automate repetitive tasks without writing code
- Copilot Studio Lite: Create custom AI agents grounded in your company data
- Agent creation tools that work with SharePoint, emails, meeting transcripts
This is basically the Swiss Army knife of AI productivity tools. And most companies are using it like a butter knife.
2. Copilot Studio Standalone ($200/month for 25,000 messages)
When you ACTUALLY need this:
- Building AI agents for external customers (not just employees)
- Complex multi-step workflows with advanced logic
- Integrations with external systems (Salesforce, custom APIs, Zendesk, ServiceNow)
- Deploying chatbots to your website, WhatsApp, or other external channels
- Advanced automation that goes beyond Microsoft’s ecosystem
When you DON’T need this:
- Internal employee tools (use M365 Copilot’s Lite version instead)
- Simple workflow automation (Workflows agent has you covered)
- Basic app building (App Builder is included in M365 Copilot)
3. AI Builder in Power Apps/Power Automate ($500/month for 1M credits)
What it’s for:
- Document processing (forms, invoices, receipts)
- Computer vision (object detection, image classification)
- Prediction models and sentiment analysis
- Text recognition and extraction
- Processing automation that happens INSIDE Power Apps or Power Automate flows
The trap:
This sounds like it’s for “building AI stuff,” so naturally you assume you need it to build AI stuff. But 80% of what most companies want to do is already covered by the M365 Copilot license they already have.
The Real Cost Comparison
Let’s say you have a team of 10 people who need AI assistance. Here’s what you might THINK you need vs. what you ACTUALLY need:
The Expensive “I Don’t Understand Licensing” Scenario:
- 10 x Microsoft 365 E3 licenses: $360/month
- 10 x Microsoft 365 Copilot add-ons: $300/month
- 1 x Copilot Studio subscription: $200/month
- 1 x AI Builder capacity pack: $500/month
- TOTAL: $1,360/month ($16,320/year)
The “I Actually Read the Fine Print” Scenario:
- 10 x Microsoft 365 E3 licenses: $360/month
- 10 x Microsoft 365 Copilot add-ons: $300/month
- TOTAL: $660/month ($7,920/year)
You just saved $8,400/year by reading this blog post. You’re welcome. Feel free to buy me a coffee.
The Decision Matrix: What Do You Really Need?
Here’s a simple flowchart to save you from my pain:
START HERE: What are you trying to build?
An internal tool for employees to get answers from company documents?
- USE: M365 Copilot’s Copilot Studio Lite (included in your $30/month)
- DON’T BUY: Standalone Copilot Studio
Automating email responses, calendar management, or task reminders?
- USE: Workflows agent (included in M365 Copilot)
- DON’T BUY: Power Automate Premium or AI Builder
Building a simple business app (expense tracker, project dashboard, feedback form)?
- USE: App Builder (included in M365 Copilot)
- DON’T BUY: Power Apps Premium yet. Try the built-in tool first
Processing hundreds of invoices or forms automatically?
- NOW you need: AI Builder capacity (document processing is its sweet spot)
Building a customer-facing chatbot for your website?
- NOW you need: Standalone Copilot Studio ($200/month)
Integrating with Salesforce, custom APIs, or non-Microsoft systems?
- NOW you need: Standalone Copilot Studio
Real-World Scenarios (And What They Actually Cost)
Scenario 1: The Help Desk That’s Drowning in Tickets
The Problem:
Your 5-person IT team gets 200+ support tickets daily. Half are “How do I reset my password?” level questions.
The Wrong Solution:
Buy Copilot Studio ($200/month) + AI Builder ($500/month) to build a ticket automation system.
Cost: $700/month
The Right Solution:
Use M365 Copilot’s Copilot Studio Lite to create an agent that answers common questions from your internal documentation. Use Workflows to auto-categorize and route tickets.
Cost: $0 extra (already included in your M365 Copilot licenses)
Money saved: $8,400/year
Scenario 2: The Sales Team That Needs Proposal Automation
The Problem:
Your sales team spends 3+ hours creating custom proposals for each potential client.
The Wrong Solution:
Build a complex Power Automate flow with AI Builder to generate proposals.
Cost: $500/month for AI Builder
The Right Solution:
Use App Builder (included in M365 Copilot) to create a simple app where sales reps input client details, then use Workflows agent to auto-generate and email proposals using templates from SharePoint.
Cost: $0 extra
Money saved: $6,000/year
Scenario 3: The Marketing Team That Wants a Content Assistant
The Problem:
Your marketing team needs help drafting social media posts, email campaigns, and blog outlines based on your brand guidelines.
The Wrong Solution:
Buy a standalone AI tool or subscribe to multiple AI services.
Cost: $50-100/user/month
The Right Solution:
Create a custom agent in Copilot Studio Lite that’s grounded in your brand guidelines document stored in SharePoint. The agent helps draft content that matches your brand voice.
Cost: $0 extra
Money saved: $300-600/month
The November 2025 Game-Changer: Why This Just Got Even Better
Here’s the kicker: As of November 2025, Microsoft rolled out some MASSIVE updates that make the M365 Copilot license even more powerful:
- App Builder is now generally available: No longer in preview, you can build production apps
- Workflows agent launched: Full automation across M365 without needing Power Automate Premium
- Improved agent evaluation: Test and validate your custom agents before deployment
- WhatsApp integration: Even Copilot Studio now offers this (for those who DO need the standalone version)
- GPT-4.1 became the default model: Better responses, faster processing
Translation: The $30/month license just got significantly more valuable.
How to Actually Use What You’re Paying For
Okay, so you’ve realized you’ve been leaving money on the table. Here’s how to actually START using the tools you already have:
Step 1: Open Microsoft 365 Copilot
Go to https://m365.cloud.microsoft or click the Copilot icon in Teams.
Step 2: Click “Get agents” in the navigation
This shows you available agents and lets you create new ones.
Step 3: Describe what you want to build
Literally just type: “I want to create an agent that helps our team find answers in our policy documents stored in SharePoint.”
Step 4: Let Copilot Studio Lite build it
It’ll create the agent, connect it to your SharePoint, and make it available to your team. No coding required.
Step 5: Test and refine
Use the built-in testing tools to make sure it works, then share it with your team.
That’s it. You just built a custom AI tool in under 10 minutes.
The Bottom Line: Stop Overpaying for What You Already Have
Look, I get it. Microsoft’s licensing is confusing. Their naming conventions make zero sense. (Why is “Copilot Studio Lite” included in “Microsoft 365 Copilot” but “Copilot Studio” is separate? WHO KNOWS.)
But here’s the truth bomb: If you have Microsoft 365 Copilot licenses, you’re already sitting on a goldmine of AI automation tools that most companies are paying extra for somewhere else.
Before you buy:
- Another automation tool
- A standalone AI subscription
- Power Automate Premium
- AI Builder capacity
- Copilot Studio standalone
Ask yourself: “Can I build this with what’s included in M365 Copilot?”
The answer is probably yes.
And if it’s not? THEN consider the add-ons.
My Challenge to You
This week, try building ONE thing with the Copilot tools you already have access to. It doesn’t have to be fancy:
- An agent that answers common team questions
- A workflow that automates a repetitive task
- A simple app that tracks something you currently use a spreadsheet for
I guarantee you’ll be surprised at what you can do without spending an extra dime.
And unlike me, you won’t have to explain to your CFO why you were paying $500/month for something you already had.
P.S. If you’re now wondering what else you’re overpaying for in your Microsoft stack, welcome to the club. We meet on Tuesdays. Bring your licensing agreement and a strong drink.
